The 2026 Hardware Squeeze: Buy Now, or Pay More Later?

“Let’s wait for prices to come down” has been a safe call for IT purchases for two decades. Technology got cheaper almost every year — or at least better at the same price. Patience was a strategy.

In 2026, patience is a bet, and the data says you’ll lose it. Analysts project PC prices will rise 17% this year. Memory — the biggest cost driver inside every machine — is surging as much as 130%. Experts don’t expect real relief until late 2027, and some industry executives warn the squeeze could last longer. If you penciled in a hardware refresh for “when budgets loosen up,” this article makes the case for moving that date. It also gives you a framework for deciding what to buy now and what can genuinely wait.

Why This Isn’t a Normal Price Cycle

Memory prices have always moved in cycles. Demand rises, prices climb, manufacturers add capacity, prices fall. Businesses learned to wait cycles out. Three things make this one different.

The buyers changed. AI data centers now consume an estimated 70% of the world’s advanced memory production — up from roughly 20–30% four years ago. Three companies make nearly all of the world’s memory: Samsung, SK Hynix, and Micron. All three have redirected their factories toward the specialized chips that AI hardware requires. Why? Because AI buyers will take everything produced, at premium prices, with open-ended orders. Micron says its entire 2026 output is essentially sold out. Your business now competes for laptop parts against companies with hundred-billion-dollar budgets. The result has no recent precedent: ordinary laptop memory now costs more, chip for chip, than the advanced parts inside AI systems.

Demand stacked up at the worst time. Windows 10 support ended in October 2025, pushing a huge wave of businesses toward new Windows 11 machines at once. Tariffs add more pressure — the Consumer Technology Association projects they could raise laptop and tablet prices by as much as 46%, depending on where the device is made.

Relief is far away. New memory factories take years to build, and equipment order books already stretch into 2027. Gartner puts the return to normal pricing at the end of 2027. SK Hynix’s CEO warns demand could outrun supply beyond 2030.

What “Waiting” Actually Costs in 2026

Here’s where the math turns against the wait-and-see approach. Consider a 50-person firm planning to replace 20 laptops at roughly $1,400 each — a $28,000 purchase:

The direct price gap is $4,000 to $5,600 on a modest refresh. But the hidden costs matter more, and most coverage skips them:

Shrinkflation is here, and it hides on the spec sheet. Manufacturers can’t absorb rising memory costs forever. So they quietly ship the same model names with less RAM and slower storage. Some entry-level phones have dropped back to 4GB of memory. Dell and HP have already cut budget laptop lines that can’t survive the component math, and Gartner expects the sub-$500 PC to effectively disappear by 2028. The practical translation: the “great deal” laptop you find in 2027 may be a worse machine than what the same money buys today. The cheap-laptop-for-the-new-hire strategy is ending — whether you’re ready or not.

The double squeeze on specs. At the same moment memory got expensive, software got hungrier. AI features like Copilot, meeting transcription, and on-device assistants demand more RAM than the last generation of business software. Buy a machine built to 2024 standards to save money, and it will hit its ceiling faster than any laptop you’ve owned. Under-buying during a shortage turns a three-year asset into a two-year problem.

The laptop isn’t the cost. The person using it is. An employee who costs $120,000 a year with salary, benefits, and overhead runs about $60 an hour. If an aging or underpowered machine wastes 15 minutes of their day — slow boots, crashed apps, frozen video calls — that’s roughly $3,600 a year in lost output. The price gap between a cheap laptop and a well-equipped one disappears against that number in a few months. Judge hardware by what it does to the person’s output, not by the sticker.

Your budget assumptions are already stale. Gartner’s guidance is blunt: hardware budgets need to grow 8% to 12% just to buy the same number of units. If you built your 2026–27 budget on 2024 prices, the gap will surface — either as fewer machines or as a mid-year budget fight. Have that conversation now, with data, instead of in Q4 with a broken laptop count.

The Part Nobody Tells You: Don’t Panic-Buy Either

The honest version of this article isn’t “buy everything immediately.” Panic-buying has its own costs. Cash gets tied up in machines that lose value in a storage closet while their warranty clocks run. The smarter move is triage.

Buy now:

  • Anything still on Windows 10. The deadline already passed. Every month from here means paying Microsoft for extended security updates — or running unprotected.
  • Machines 4+ years old used by revenue-critical staff. The slowdowns and failure risk already cost more than the price increase you’re trying to dodge.
  • Planned growth. If you know you’re hiring in the next two quarters, buy those machines at today’s prices — not onboarding-week prices.

Deliberately extend:

  • Healthy machines under 3 years old. Keep them running well with monitoring, maintenance, and battery and storage health checks. Schedule their replacement for the far side of the price peak.
  • Anything whose job could change. Don’t buy hardware today for a role that AI tools might reshape by 2027.

Either way:

  • Get quotes in writing and ask how long vendors will honor them. Those windows are shrinking as component costs move.
  • Spec for 2028, not 2026. Paying extra for 32GB of RAM stings today. Replacing an underpowered machine a year early costs far more.
  • Buy business-class, not consumer-grade. The bargain laptop from a retail shelf usually lacks the encryption, remote management, and warranty that security tools and insurance requirements now assume. It saves money on the purchase order and spends it in support tickets.
  • Standardize on one or two models. A fleet of identical machines is cheaper to support, easier to secure, and simpler to replace than a closet full of one-off purchases.
  • Stage purchases quarterly instead of all at once. No single quarter absorbs the full hit, and each batch reflects current pricing.

The Budget Conversation to Have This Quarter

For leadership, this boils down to three questions worth ten minutes at your next planning meeting:

  1. How many of our machines are 4+ years old or still on Windows 10 — and who’s using them?
  2. Did we build our hardware budget on pre-2025 prices? Does it carry the 8–12% increase Gartner says the same unit count now requires?
  3. Who owns the refresh calendar? Does it follow the actual price forecast, or just the fiscal year?

If nobody can produce the machine-age list on request, that’s the first fix — and it costs nothing.
